When KOMA, a global leader in cooling, freezing, and conditioning solutions for the food industry, engaged PORAZIET for interim management, the assignment was clear: ensure continuity of service operations, bring structure to the organization, and prepare the service department for its next phase of growth.
Stabilizing day-to-day operations
During the interim period, the priority was to keep the service department fully up and running while restoring stability in day-to-day operations. By working closely with the team and being present on the operational floor, key bottlenecks and inefficiencies were quickly identified and addressed. This resulted in a more predictable operational rhythm, with clear responsibilities, aligned priorities, and consistent execution of processes.
Shifting from stability to growth
The impact was immediate: the service team moved away from reactive firefighting toward a structured and controlled way of working. This not only ensured reliable service delivery to customers, but also created space within the team to focus on improvement and development rather than constant issue resolution.
Service growth map
With a stable foundation in place, the focus shifted toward long-term value creation. In close collaboration with the KOMA Management Team, a clear and actionable Service Growth Map was defined. This roadmap outlines the key levers for future development, including:
- Strengthening execution discipline and delivery reliability
- Improving spare parts availability and first-time fix performance
- Transitioning from reactive to more proactive service models
- Leveraging data and monitoring for new service opportunities
- Expanding and professionalizing the maintenance contract business
These themes provide a structured and practical path forward, turning the service organization into a scalable and strategically important part of the business.
A service department ready for the next phase
At the conclusion of the interim assignment, KOMA’s service department was not only fully operational and stable, but also clearly positioned for further growth. The organization now has a solid operational base, a shared way of working, and a well-defined roadmap to guide the next phase of development.
